CRM Workflow Testing Checklist & Acceptance Matrix

Test triggers, waits, replies, repeat entries and exceptions in a CRM workflow. Use a controlled contact and a downloadable acceptance matrix.

How do you test a CRM automation before launch?

Document the expected trigger, contact, action and result, then run the smallest complete path with a contact you control. Inspect run history and the actual message, task or record. Test matching and non-matching inputs, repeat entry, replies and exception handling. In Chirply, manual enrollment can execute real actions even while automatic enrollment is paused.

Workflow acceptance test matrix

Use controlled records and write the expected result before executing a case.

Download CSV worksheet

Open the CSV in your spreadsheet app, replace the illustrative rows and record your actual results. This planning file leaves your Chirply account unchanged.

What the worksheet records

  • Case
  • Input
  • Expected result
  • Observed result
  • Run or record
  • Owner
  • Status

Define observable acceptance tests

The test matrix should identify the input and the expected record change. A useful test says that a submission from the selected form creates a coordinator task for the matching contact. A broad statement such as automation works leaves the trigger, recipient and outcome unclear.

Separate a trigger test from an action test. Manual enrollment can prove an action path but does not prove the chosen automatic event will enroll the right person. Test both before marking the workflow ready.

Use controlled addresses and phone numbers for any message steps. Read the whole workflow before enrollment, including later waits and nested actions. A test with a real sending action can reach the selected recipient and incur connected-provider charges.

Run and inspect the smallest complete path

Keep your acceptance matrix beside the editor so expected and observed results remain separate.

  1. Open Automations → Workflows in the intended account and identify the exact workflow and enrollment state.
  2. Read the trigger and its filters. For Form submitted, choose the specific native form, funnel or page when that is your intended scope; blank filters match the supported forms broadly.
  3. Inspect every action, recipient, sender, merge field and wait. Replace live-customer test inputs with controlled records before running.
  4. Open Run & webhook and use Add contacts only after reviewing its real effects. Pausing automatic enrollment does not disable manual enrollment.
  5. Open Automations → Runs and inspect the contact's status, current step, next resume time and any returned error. Verify the result on the contact's task or conversation too.
  6. Exercise the actual trigger separately, then record the run identifier, observed result and remaining discrepancy in the worksheet.

Include the cases your team will encounter

Test a repeat inquiry from the same controlled contact. Contact created and Form submitted represent different events, so choose the one that matches the business process. Record whether another run occurs and whether that is the behavior you intend.

Reply to a controlled message and check who sees it. Test the configured completion, cancellation and opt-out behavior rather than assuming every sequence ends on any reply. Inspect delayed steps after changing a workflow; existing runs may already have work scheduled.

Include a missing-field case and a non-matching trigger case. Decide whether the process should create an internal task, require a person to review it or use an explicit fallback. A clear exception path lets the team act on the result.

Locate the failure before changing the workflow

When no run exists, inspect enrollment state and trigger conditions. When the run exists but waits, compare the resume time with the configured delay. When a step fails, read that step's error and check its specific provider, field or permission.

Change one relevant cause and repeat the affected case. Mark the test passed only after the observed behavior matches its expected result. Keep the matrix with the workflow's operating notes so a later edit can repeat the same checks.

Readiness checklist

  • Controlled recipients selected
  • Trigger and action tested separately
  • Expected and actual results recorded
  • Repeat-entry case checked
  • Reply and completion behavior verified
  • Exception owner and regression cases saved

Record the account, test date, result and responsible person for each check. Use this as your handoff record.

Common questions

Is a paused workflow safe to enroll manually?

Manual enrollment remains available and can execute real actions. Review the workflow and select a controlled contact before using Add contacts.

Does a successful run prove a message was read?

A successful action or provider delivery status establishes that step's result. Reading, replying and completing the business objective are separate observations.
